The biggest weakness in many onboarding programs is that they stop at general orientation. But role ramp is where performance begins.
A role-specific learning path answers:
- What does this person need to learn to perform this role?
- What should they complete first, second, and third?
- Which SMEs, tools, and resources matter most?
- What should they be able to do by day 30, 60, and 90?
- How will the manager know they are ready?
Role-specific path structure
| Path section | Purpose | Example |
|---|---|---|
| Role context | Explain how the role contributes to team and company goals | “How Customer Success supports retention” |
| Systems and workflows | Teach tools and processes used in the role | CRM workflow, ticketing system, reporting process |
| Product or service knowledge | Build domain fluency | Product foundations course |
| Shadowing | Show work in context | Observe 2 calls, review 3 examples |
| Practice tasks | Move from passive learning to application | Draft first customer email, complete mock scenario |
| Milestone review | Confirm readiness | Day-30 manager check-in |
| Advanced enablement | Continue growth | Certification, advanced course, peer review |

Build once, adapt by segment
For each role, define what changes by:
- Department
- Location
- Seniority
- Employment type
- Workplace type: remote, hybrid, onsite
- Compliance requirements
- Manager or contributor track
This is where groups and cohorts become essential. Instead of manually assigning every new hire, segment employees by role, location, department, or cohort and assign the relevant learning path.
